The Four-Part Prompt Formula That Makes AI Agents Work Every Single Time
Role + Goal + Format + Limits. The structure that eliminates inconsistent output and makes your agents reliable from the very first attempt.
The single biggest reason AI agents disappoint is not the tool and not the model. It is the prompt. A vague prompt produces vague output — every time, regardless of how sophisticated the underlying AI is. A precisely structured prompt produces reliable, high-quality results consistently.
Here is the formula that fixes this permanently.
Part 1: ROLE — Who Is the Agent?
Every effective system prompt starts by defining the agent's identity, expertise and perspective. The more specific the role, the more specific and useful the output.
Vague: "You are an assistant."
Precise: "You are an expert B2B sales researcher with 10 years of experience identifying company pain points, competitive positioning and buying triggers for SaaS companies selling to mid-market businesses."
The specific role tells the agent what knowledge to draw on, what perspective to take, and how to frame its output. A generic role produces generic output.
Part 2: GOAL — What Must It Achieve?
State the task completely and include the context the agent needs to understand why the task matters and what a genuinely useful result looks like.
Vague: "Research this company."
Precise: "Research [company name] and return: a 2-sentence company overview, their main product in 1 sentence, company size and funding status, 3 bullet points of news from the last 6 months only, and their top 3 likely pain points based on their industry and size."

Part 3: FORMAT — How Should It Respond?
Specify the exact output structure. The agent cannot read your mind. If you need a table, say table. If you need JSON, say JSON. If you need bullet points under specific headings, describe those headings exactly.
Vague: "Give me a summary."
Precise: "Return your response with these exact sections and headings: Overview | Main Product | Funding Status | Recent News (3 bullets dated within 6 months) | Pain Points (numbered list of exactly 3). Use plain, professional language."
Part 4: LIMITS — What Should It Avoid?
Set clear boundaries. Prevent hallucination, keep output focused, and define how to handle edge cases.
Vague: (nothing stated — the most common mistake)
Precise: "Only include verified, current information. If any section data is unavailable, write [Not found] rather than estimating or inventing. Do not include information older than 12 months. Do not summarise LinkedIn profiles — only use web search and news sources."
Why Most Prompts Fail
The five most common prompt failures are: vague task definition (no one knows what "good" looks like), no format specified (output arrives as unusable wall of text), no limits set (agent hallucinates confidently), missing context (agent makes wrong assumptions about your situation), and one-shot expectations (expecting perfection from first attempt — good prompts take 3-5 iterations).
The Complete Formula in Practice
Here is the Email Triage Agent prompt using all four parts: "You are an expert email prioritisation assistant [ROLE] whose task is to read the email provided and classify it into one of four categories [GOAL]: [URGENT — respond within 2 hours] [REPLY — respond within 24 hours] [FYI — no response needed] [SPAM — unsolicited]. Return ONLY the category label followed by a one-sentence reason [FORMAT]. Do not include any other text or explanation [LIMITS]."
That prompt works reliably on the first attempt — every time — because it has all four parts.
